AI SDR

An AI SDR is software marketed to autonomously handle the prospecting and outreach work a junior sales development rep used to do, though most tools carrying the label still run on rules a person wrote, with AI filling in personalization inside a fixed template.

Every vendor demo you sit through this quarter will use the phrase 'AI SDR' for something slightly different. One glossary defines it plainly: software that autonomously performs the email prospecting and outreach work a junior human SDR used to do. In practice, most tools wearing that label are AI-assisted sequencing, not autonomous prospecting. A person still picks who gets contacted and writes the message template. The AI fills in the personalization around it, swapping in a name, a company detail, a first line, inside a structure someone else built.

The same test that separates automation from an agent

The operator test carries over from agentic AI: does the tool choose who to contact and what to say without a rule you wrote, or does it fill in a template you already wrote? Most 'AI SDR' products fall on the template side of that line. That's not a failure. A well-built sequencing tool with strong personalization can outperform a human SDR on volume and consistency. It's just a different claim than 'autonomous,' and the difference matters the day a prospect gets an email that's wrong about their own company and someone has to explain why nobody caught it.

In practice

Before buying, ask what the tool actually decides versus what it fills in. Who picks the account list, who writes the message skeleton, and what happens when a prospect replies with something the template didn't anticipate. If the honest answer to all three is 'a person, still,' the product is AI-assisted sequencing wearing an agent's name, which can be exactly the right tool. It's just not the tool the pitch described.

What people get wrong

The industry's favorite claim is a replacement ratio: one AI SDR does the work of three, five, or ten human reps. No credible independent benchmark publishes a number like that, for any tool, at any ratio. What exists instead is self-reported vendor case studies with no disclosed methodology, and that gap between the claim and the evidence is worth noticing before it changes a hiring plan.
